Cut deployment time from 4 hours to 8 minutes with a GitOps pipeline

Replaced ShopFlow’s manual, incident-prone deploys with a fully automated GitOps workflow — faster releases, fewer incidents, lower cost.

The challenge

ShopFlow had manual deployment processes that took 4 hours, caused frequent production incidents, and blocked their engineering team from shipping features.

Our approach

  • Introduced a GitOps workflow with Argo CD and Helm so the cluster state is declarative and every change is reviewable in Git.
  • Built CI in GitHub Actions with automated tests and security scanning gating every release.
  • Moved to zero-downtime rollouts with automated rollback, and right-sized infrastructure with Terraform to cut spend.

What we shipped

A full GitOps pipeline — Argo CD, Helm, and GitHub Actions — with automated testing, scanning, and zero-downtime rollouts.

Deploys went from a dreaded 4-hour ordeal to something we do eight times a week without thinking about it. That changed how our team ships.
